The 2026 NFL Draft has concluded in Pittsburgh, leaving all 32 teams with fresh talent to integrate into their rosters. While some franchises hunted for franchise-altering stars, others focused on sustaining excellence. For the San Francisco 49ers, the weekend carried particular weight. Coming off a 12-5 season and a return to the playoffs after a brief hiatus, the team showed promising signs but fell short of true Super Bowl contention. In response, general manager John Lynch and head coach Kyle Shanahan took an ambitious approach, targeting players who flew somewhat under the radar.

One selection that raised eyebrows was the 49ers’ third-round pick (No. 90 overall) of running back Kaelon Black from Indiana. Many analysts projected the compact, hard-nosed back as a late-round prospect at best. Yet Shanahan and the front office clearly saw something special, moving earlier than expected to secure him.

 

Shanahan Defends the “Reach” and Outlines His Vision

In his post-draft media session, Shanahan addressed the surprise directly, emphasizing that the decision stemmed from a deep evaluation of what the team truly needed in the backfield.

“It always starts with me with just who’s the most natural running back,” Shanahan explained. “I love third-down backs, all the pass game stuff that people can bring, but when it just comes to running the ball, you need to have more than one starter. We’ve gone through a number of years here where we’ve been through at least four backs. Last year was one of the abnormal years where, and it was awesome, but our starting back was able to stay healthy.”

That starting back, of course, is Christian McCaffrey. The veteran Pro Bowler, first-team All-Pro, and Comeback Player of the Year carried the load like few others, leading the league in carries by a significant margin. However, the heavy workload took its toll. McCaffrey averaged under four yards per carry at times and appeared worn down as the season progressed. With the departure of other depth options in free agency, the 49ers prioritized finding a back who could immediately share the burden and keep McCaffrey fresher for critical moments.

 

Shanahan highlighted the specific traits that sold him on Black:

“If you ever had to give him more carries, could he hit the right hole? Can he move the chains when you only block it for three? Can he get five? The physicality he ran with, how he broke tackles when he did get into space, how he didn’t sit there and stutter his feet, he just broke to open spots and got yards.”

For Shanahan’s zone-running scheme, these qualities—vision, decisiveness, contact balance, and toughness—are paramount. Black’s ability to hit creases quickly and create yards after contact made him stand out as a potential every-down complement rather than a situational piece.

What Kaelon Black Brings to the Bay Area

At 5-foot-9 (or 5-10 per some listings) and 208-211 pounds, Black may lack elite size, but he compensates with explosive speed (4.45-second 40-yard dash) and impressive athleticism for his frame. He also demonstrated strong hands and route-running ability during his pro day, adding value in the passing game—an area Shanahan’s offense exploits heavily.

 

In his breakout 2025 season with the national champion Indiana Hoosiers, Black formed a formidable two-headed monster alongside Roman Hemby. He carried the ball 186 times for 1,040 yards and a team-leading 10 touchdowns, proving he could produce efficiently even in a shared backfield. The Hoosiers went a perfect 16-0 and claimed the College Football Playoff national title, with Black delivering key performances, including multiple 100-yard games and multi-touchdown outings.

Black’s college journey adds depth to his story: after four seasons at James Madison, he transferred to Indiana to follow coach Curt Cignetti and thrived in a high-powered offense. Scouts praised his physical running style, short-area burst, willingness to lower his shoulder, and solid pass protection—exactly the profile that fits Shanahan’s preference for tough, instinctive runners who can sustain drives.

 

A Calculated Move for Long-Term Stability

The pick was not without controversy. Some viewed selecting a running back in the third round—especially one not widely mocked there—as a luxury in a deep class. Yet Shanahan’s history shows he values building a reliable stable of backs to protect his star players and maintain offensive rhythm. By adding Black alongside existing pieces like Isaac Guerendo, Jordan James, and Patrick Taylor Jr., the 49ers have created significant depth and competition in the backfield.

If Black translates his college production and traits to the NFL, he could quickly become a key part of a revitalized 49ers ground attack. Shanahan’s confidence in the selection suggests the coaching staff sees him as more than depth—he could be the durable, chain-moving complement McCaffrey needs to stay elite deeper into the season.
